A client asks for a revised PDF. You star the thread. Three days later you remember it in the car. Give every message one exit, build Gmail labels and filters the way Google documents them, and keep a waiting list with dates so a follow up is a row.
Invoicing after the meeting is appointment reminders and invoice follow up. If your work is trucks and job cards, use field service dispatch for a 1 to 5 person shop. Who may draft a reply lives in what to delegate to an AI assistant. This page assumes you sell time and files from a laptop.
01
Give every message one exit
Every message leaves the inbox through one door. If it stays, you have not decided.
| Exit | Meaning | Example |
|---|---|---|
| Act | You will do a thing today, or you will write the waiting row and leave. | Client asks for a revised proposal. You either send it or put Wait: proposal v2 by Thursday. |
| Waiting | You already asked. The next move is theirs, with a date you will ping. | You sent a contract. Wait: signature, 3 days. |
| File | No action. You may need it later. | Paid invoice PDF, signed SOW, tax notice you already gave your CPA. |
| Delete | Noise. | Product mail, social, the fifth calendar accept with no note. |
Star, Important and Archive leave you hunting. Archive is File only after you have a label you can find. Google's own inbox tips treat labels plus filters as the way to sort mail automatically, including a separate view per label. (Tips to organize your Gmail inbox)
02
Labels you can keep
On a computer, Gmail, left side, next to Labels, Create new label. You can nest a label under another. (Tips to organize your Gmail inbox)
Use a short set. If you need a legend, you have too many.
- Act
- Waiting
- Clients, with a nested label per active client
- Money (invoices, receipts, tax)
- Later (newsletters you chose to keep)
Google describes a zero inbox practice that uses separate views per label. Ours are Act, Waiting and Later so the name is the exit. (Tips to organize your Gmail inbox)
03
Filters Google actually documents
Search box, Show search options, enter criteria, Search to test, Create filter, choose the action, Create filter. Replies are filtered only if they also match the same criteria. You can also check a message, More, Filter messages like these. Edit or delete filters under Settings, See all settings, Filters and Blocked Addresses. (Create rules to filter your emails)
Google Workspace also documents creating a label first, then a filter with Apply the label. Advanced examples include skipping the inbox for invite.ics calendar mail, labeling mail from inside or outside your domain, and skipping promotions. (Tips to organize your Gmail inbox, Advanced Gmail filters)
| Filter | Action |
|---|---|
| From your calendar system, has invite.ics, no note you care about | Label Later. Skip the Inbox. |
| From Stripe, QuickBooks or your bank, subject has invoice or receipt | Label Money. Keep in Inbox only if unpaid. |
| From a known newsletter | Label Later. Skip the Inbox. |
| To you, from a current client domain | Label under that client's nested label. Leave in Inbox. |
Do not auto archive anything that can contain a yes, a date, or a number you will be held to. Filters are for mail you have already classified as noise or filing.
04
The twice daily pass
Once at the start of the work block, once at the end. Not all day.
| Pass | What you do | Stop |
|---|---|---|
| Morning, 25 minutes | Inbox to zero using the four exits. Waiting list: anything due today gets a ping. | The clock ends. Leftover Act items become the first work, not more mail. |
| End of day, 15 minutes | Same four exits on whatever landed. Waiting list: add rows for promises you made today. | You do not open the inbox after this unless a named client is on fire. |
If a message needs more than 10 minutes of real work, the inbox action is to put that work on your task list and label the thread Act. Answering from the inbox is how a two hour proposal becomes 14 half starts.
05
The waiting list is the follow up system
A spreadsheet, a Tasks list, or a paper column. Four fields. If a field is blank, you do not know what you are waiting for.
| Field | Example |
|---|---|
| Who | Avery Chen, North Side Remodeling |
| Promised or asked | Revised scope PDF |
| By when | Thursday 5pm |
| Next ping | Friday 9am, then call |
When the date hits and they have not replied:
Subject
Checking on [Promised item] for [Project]
Hi [First name],
Checking on [promised item] for [project]. I last sent it on [Date]. If you want changes, send them by [New date]. If we are good, a one line reply is enough.
Thanks,
[Your name]
Two pings, then a call or you close the loop in writing ("I will pause until I hear from you"). A fifth email trains them to ignore the first four.

What an assistant may draft
Sorting into the four exits, applying labels, and drafting the waiting ping can sit with an assistant. You still send quotes, contracts, invoice disputes, the first reply to a new lead, and anything that sets a date you must hit. The split of runs alone, drafts, and keep is the delegation guide. The AI assistant is the draft loop, with you approving what leaves the business.
07
A Tuesday that does not leak promises
You are a one person brand and web consultant. Twelve open clients. Inbox at 8.40am has 40 messages.
- Calendar accepts with no questions: filter already skipped the inbox.
- Stripe receipt: Money, File, archive.
- Avery asked for v2 of a homepage by Thursday: Act. That is the first work block, not a starred thread.
- Contract sent Monday: Waiting, ping Friday if unsigned.
- A newsletter you keep: Later.
- A lead asking for a 30 minute call: Act. You send the Calendly link yourself. After they book, reminders are the appointment page.
At 9.05am the inbox is empty and the waiting list has two dated rows. That is the win. Empty with no list is how Avery disappears until she writes "any update?" on Friday.
